What We Found
Paper-based operations in a growth-stage business.
Clearpath was running a multi-job, multi-crew operation on text messages, spreadsheets, and memory. There was no shared system for tracking what was in a property, what was being removed, what had salvage value, or what had been completed. Every job was a fresh coordination problem.
The Clarity Audit identified three core friction points: client communication was ad hoc, job status existed only in the owner's head, and salvage revenue — a meaningful secondary income stream — was being tracked informally and likely undercounted.
Core finding
"The business had outgrown the tools they were using to run it. They needed a system, not a spreadsheet."
Workflow Audit
Every manual process, mapped and assessed.
| Process | Current State | Problem | Automatable? |
|---|---|---|---|
| Job intake | Phone call, owner notes in personal phone | No record, no handoff, no history | Yes |
| Item tracking | Walk-through notes, sometimes photos in texts | No shared visibility across crew | Yes |
| Salvage revenue capture | Mental tally, informal cash tracking | Revenue likely undercounted, no audit trail | Yes |
| Client updates | Owner texts individually as jobs progress | Time-consuming, inconsistent, no record | Yes |
| Job close-out | Verbal confirmation, no documentation | No paper trail for disputes or follow-on work | Yes |
| Photo documentation | Personal phone camera roll, unsorted | Can't locate photos per job or item | Partial |
What We Built
A live operations platform. Not a recommendation.
Most automation engagements end with a tool stack recommendation and an implementation to-do list. This one ended with a working product. Reclaim & Renew is a custom web application built during the engagement — live and in active use by the client.
Feature
Job Dashboard
All active jobs in one view. Crew and owner see the same real-time status. No more "what's happening on Oak Street" texts.
Feature
Item Board
Three-bucket status system per item: Remove, Keep, Review. Every item gets a photo and a comment thread. Decisions are documented in place.
Feature
Salvage Revenue Tracker
Items flagged for sale are tracked through to close-out. Salvage revenue is captured per job and surfaced in the dashboard — no more estimating.
Feature
Job Close-Out Modal
Structured end-of-job documentation with final revenue totals, completion notes, and a record the owner can share with clients or reference for follow-on work.
The difference
"Other consultants hand you a deck. This engagement handed the client a working product. That's not the norm at this price point — and it shouldn't be."
How We Got There
Audit first. Build second.
The platform wasn't the starting point — the audit was. We identified what needed to exist before writing a line of code.
One-hour structured conversation mapping every workflow, tool, and pain point in the current operation. Produced a written findings document before any solution work began.
Translated audit findings into a scoped PRD — what to build, what to defer, and why. Gave the client a clear artifact to react to before development started.
Built the platform in phases with the client in the room — reviewing, giving feedback, and shaping features in real time. No handoff surprise at the end.
The application was deployed to production at the end of the engagement. The client left with a working tool, not a plan to build one.
